Cash on delivery confirmation on WhatsApp: reduce fake and refused orders

Cash on delivery brings sales you would not get otherwise, and parcels that come back refused. Here is how to confirm every COD order on WhatsApp before it ships, and what to do with the answers.

In many markets, cash on delivery (COD) is not optional. Shoppers in Morocco, the Middle East, India, parts of Africa and Eastern Europe often prefer to pay the courier rather than enter a card online. Offering COD opens the door to those customers.

It also opens the door to orders that never turn into sales: a wrong address, a customer who ordered twice by mistake, someone who changed their mind, or a fake order. Those parcels travel to the customer and back, and you pay for both trips.

The fix is simple: confirm every COD order before it ships, on the channel your customers actually read. In most COD markets, that channel is WhatsApp.

Why COD orders get refused

Before automating anything, it helps to know what you are filtering out:

  • Wrong or incomplete details. A typo in the phone number or the address, and the courier cannot deliver.
  • Duplicates. The customer tapped "order" twice, or ordered again because the first confirmation page did not load.
  • Impulse orders. No payment step means no moment of reflection. Some customers forget, or change their mind by the time the courier calls.
  • Fake or prank orders. Without payment, there is nothing to stop someone from ordering with made-up details.

A confirmation step catches most of these before you pack the parcel, and it costs one message.

The confirmation message

Keep it factual. Repeat what was ordered, the total to pay on delivery, and ask for a clear answer with buttons:

Hi Marie, you ordered Linen shirt for a total of 49.90 EUR, to be paid on delivery. Please confirm your order so we can ship it.

Why buttons? A tap is easier than typing, and it gives you a clean answer you can act on automatically. Free text ("yes ok", "👍", "who is this?") needs a human to read it.

Keep it a utility message

On WhatsApp, a COD confirmation is an order update, which Meta treats as a utility template. That has two consequences:

  • It can be sent to customers who placed an order without marketing consent, as long as you tell them at checkout that order updates are sent on WhatsApp.
  • It must contain no promotion. Add "10% off your next order" and Meta can reclassify the template as marketing, which costs more and requires marketing consent.

Utility templates are billed by Meta per delivered message, at a lower rate than marketing ones. Rates depend on the customer's country; check Meta's pricing page.

What to do with each answer

The value of the confirmation is in what happens next. Plan for three outcomes.

The customer confirms

  • Tag the order (for example cod-confirmed) so your team, or your fulfillment app, knows it is safe to ship.
  • Add a note with the date of the confirmation, useful if there is a dispute later.
  • Thank the customer and tell them what happens next: "your order is confirmed, we will let you know when it ships."

The customer cancels

  • Cancel the order in Shopify and restock the items, so they are available to other customers right away.
  • Tag it (cod-cancelled) to keep track of cancellations over time.
  • Reply politely and invite them to write back if it was a mistake.

The customer does not answer

Silence is the tricky case. Automatic cancellation loses real customers who simply did not see the message. A better default:

  • Wait a fixed time, 24 hours for example.
  • Tag the order (cod-no-answer) and let your team decide: call the customer, hold the order, or ship it if the customer has a good order history.

Practical tips

  • Send the confirmation right after the order. The customer still has their phone in hand.
  • Detect COD orders reliably. In Shopify, COD is usually a manual payment method with a name like "Cash on Delivery (COD)". Make sure your automation matches the exact names you use.
  • Write in the customer's language. A confirmation in a language they do not read gets ignored.
  • Follow the confirmation with a shipping update, with the carrier and tracking link, so the customer expects the courier.
  • Review your tags weekly. If many orders end with no answer, test a different send time or wording.
